How GenAI Reduced Our Operational Overhead by 90%

Fasient is a fashion company. Fashion companies produce enormous amounts of visual content — product photos, lookbook images, marketing materials, social media assets. Before I joined, this content was produced manually: photographers, stylists, post-production editors, a two-week pipeline from concept to final asset.
To quantify the old workflow: each product photoshoot required a photographer ($500/day), a stylist ($300/day), a studio rental ($200/day), and 3-5 days of post-production editing at $50/hour. A single product line with 20 pieces cost roughly $8,000 in content production alone. Multiply that by seasonal collections and the marketing calendar, and content production was consuming nearly 30% of the company's operating budget — a staggering figure for a mid-size fashion brand.

The hypothesis was straightforward: Generative AI can produce fashion content faster, cheaper, and at scale. The implementation was anything but straightforward. Stock Stable Diffusion models don't understand fashion — they generate generic-looking clothes on generic-looking people. We needed models that understood our brand's aesthetic.
We evaluated DALL-E, Midjourney, and Stable Diffusion before committing. DALL-E produced impressive results but lacked the fine-grained control fashion imagery demands — you can't easily specify exact fabric textures or draping behavior. Midjourney's aesthetic was beautiful but inconsistent across batches, making it unsuitable for a cohesive product catalog. Stable Diffusion, combined with ControlNet for pose guidance, gave us the precise control we needed while being self-hosted, which eliminated per-image API costs and addressed data privacy concerns around proprietary designs.
Custom LoRA (Low-Rank Adaptation) training was the solution. We fine-tuned Stable Diffusion on our existing product photography — roughly 5,000 curated images that defined our visual style. The resulting model generated images that matched our brand aesthetic closely enough to use in production after minimal touch-up.
Curating the training dataset was more challenging than the actual model training. Of our 50,000+ historical product photos, only about 10% met our quality bar for training data. We needed consistent lighting, neutral backgrounds, accurate color representation, and professional-grade composition. The curation process took three weeks and involved both automated filtering (resolution checks, color space validation) and manual review by our creative director, who ensured the selected images truly represented our brand identity.
The content generation pipeline runs on Cloud Functions triggered by new product entries in the database. When a new product is added with basic specifications (color, fabric, style), the pipeline generates a set of lifestyle images, flat-lay shots, and social media crops. A human reviewer approves or requests regeneration before publishing.
Quality assurance for AI-generated content required building an entirely new review pipeline. We developed a scoring rubric that evaluates generated images across five dimensions: brand consistency, product accuracy, technical quality, compositional appeal, and diversity representation. Each generated image receives an automated score using a CLIP-based similarity model trained on our approved imagery. Images scoring above 0.85 go directly to human review; those below are automatically regenerated with adjusted parameters.
The 90% overhead reduction came from eliminating the traditional content production timeline. What used to take two weeks (scheduling shoots, shooting, editing, resizing) now takes two hours (generation, review, approval). The remaining 10% is human review — we never publish fully unreviewed AI-generated content.
The team transformation was significant. We didn't eliminate the creative team — we redirected them. Photographers became prompt engineers and art directors for the AI pipeline. Post-production editors shifted to quality assurance and fine-tuning generated outputs. The creative director's role actually expanded: freed from production logistics, they now focus entirely on creative strategy and brand evolution. Two team members took on new roles managing the model training pipeline, treating it like a living system that needs regular retraining as fashion trends evolve.
The unexpected benefit was experimentation velocity. When the marketing team wants to test a new visual direction, they don't need to organize a photo shoot. They adjust the prompt, generate variations, and A/B test in hours. This fundamentally changed how the company thinks about visual content — from a scarce, expensive resource to an abundant, cheap one.
Transparency was a deliberate choice. We label AI-generated content on our website and social channels. Early user research showed that customers don't mind AI-generated product imagery as long as the product they receive matches what they saw online. In fact, some customers appreciated the consistency — AI-generated images have uniform lighting and presentation, making it easier to compare products. The lesson: AI-generated content isn't about deceiving customers, it's about creating a more consistent, scalable visual experience that serves both the brand and the buyer.
